Not hard, just tedious. You have to do the same steps as a timing belt renew, plus pull the rocker arms off the heads, then just soak the new ones in diesel fuel overnight, "pumping" the plunger first while submerged, and put it back together. Heads do not have to come off, but I'd retorqued them while I was all the way in there.
