Grinding noise is usually from either metal to metal contact or from new brakes seating into the drum. Assuming the brake shoes are in good shape and the drums are too, then look to the chances of the shoes getting sideways inside the drum when you hit the binders. Did you replace the brake springs, especially the hold down ones? New springs and related hardware rules.
